Kimi K2.5: China's Brainy Underdog Outplays OpenAI and Goes After Dollars

While everyone was talking about DeepSeek, Chinese startup Kimi (Moonshot AI) quietly released its K2.5 model and started moving into Western markets. The big news: its overseas revenue now exceeds its revenue in China, and its paying user base grew 4x in just a few days. Kimi K2.5 goes well beyond a chatbot. It runs a full army of 100 agents (Agent Swarm) that work on a single task in parallel. The model has already taken third place on OpenRouter, behind only Claude 3.5 Sonnet and Gemini 1.5 Flash. With a team of just 300 people and 1% of Big Tech's compute, Kimi is showing that brains still matter more than teraflops.

Imagine stepping into the ring against a heavyweight with a hundredth of the money and a team of a couple hundred people facing an army of thousands. It sounds like the plot of a sports drama, but that's exactly what Chinese startup Moonshot AI is pulling off with its Kimi model. While the industry held its breath waiting for OpenAI's next move, the Kimi team shipped the K2.

5 update and suddenly found that Western customers are willing to pay them more than their home market in China. It's a rare case of a domestic Chinese project that doesn't just copy Western counterparts but starts setting the rules on the global stage. Kimi's story runs from "just another chatbot" to a complex ecosystem of intelligent agents.

The first version, K1.5, focused on handling long contexts; the new K2.5 bets on "teamwork."

The developers built in a concept called Agent Swarm, in which up to 100 virtual agents can execute up to 1500 steps simultaneously to solve a single task. Instead of a linear dialogue, you get a genuine brainstorm inside the neural network. On tests such as HLE (Human Last Exam) and SWE-Bench, the model posts results that should make the developers of Claude 3.

5 and GPT-4o nervous. Kimi K2.5 currently holds a respectable third place in OpenRouter's global rankings, which looks almost miraculous for a startup with this budget.

Why does this matter right now? We've hit the ceiling of classic scaling. As Kimi founder Yang Zhilin rightly pointed out, internet training data is running out faster than compute is growing.

The only way forward is to scale not just training but also the model's "thinking" time (test-time scaling). Kimi chose to build a swarm of agents that can gather data, write code, and lay out presentations in parallel. That turns AI from a secretary into a full production department.

The company's overseas revenue quadrupled after the release, which confirms that businesses are tired of empty promises and want tools that actually automate complex chains of actions. Moonshot AI's strategy resembles a hybrid of Anthropic and Manus. From the former, it took a focus on fundamental research and algorithm quality; from the latter, the ambition to build general-purpose agents.

Yet Kimi remains remarkably lean, with only about 300 employees. That keeps the company nimble and lets it ship innovations like the Muon optimizer and Linear Attention faster than corporate giants can approve a coffee budget. The team deliberately limits its business scope, concentrating on reasoning, coding, and deep research instead of trying to do everything at once.

For the global market, this is a strong signal. Silicon Valley's monopoly on "smart" models has finally crumbled. When a company with 1% of Google's resources delivers comparable or even better results, the rules change.

The question is no longer who has more H100 GPUs, but whose algorithms make smarter use of the compute they have. Kimi has already started opening up its weights and developer tools, building a loyal community that values efficiency over marketing noise. The bottom line: Kimi has shown that "smart scaling" through agents works better than simply piling on parameters.

Can it keep up the pace once the giants start copying its approach to swarm intelligence?
