32.5 Million ₽ a Year for 300 People: How We Quantified the Real Economics of AI Adoption at a Company

Ninety-five percent of corporate AI rollouts produce no measurable financial impact because licenses are never tied to actual business processes. Over three years of transformation at the Alpina publishing group, we arrived at a confirmed, calculated effect of 32.5 million ₽ a year. Of that total, 14.5 million ₽ comes from verified time savings for employees, while another 18 million ₽ reflects the value of 148 internal tools built without outside contractors.

This spring, at the first "AI Transformation" conference, I went through the latest MIT and PwC reports explaining why generative AI remains an expensive toy at 95% of companies and never makes it into the P&L. Back then, we were relying on global statistics and other people's mistakes. Five months later, we've put together our own hard numbers from three years of AI adoption at Alpina, a publishing group with just over 300 employees, where I head the artificial intelligence practice and the AlpinaGPT platform.

The final figure, after every cut and filter, came to 32.5 million ₽ a year. It's a fully verifiable number. Let me break down exactly what it rests on — and why simply buying corporate subscriptions returns not a single ruble on its own.

What makes up the 32.5 million ₽, and how do you separate real money

from wishful self-assessment?

The most dangerous trap in any AI-efficiency report is lumping self-reported minutes saved from employee surveys together with actual money on the books. So we split the calculation into two independent buckets from the start, applying a harsh discount for optimism.

The first bucket is 14.5 million ₽ a year, calculated from freed-up time valued at the pay rates of specific roles. Employees submitted hundreds of recurring tasks for internal audit, which together added up to 22,453 hours a year. We applied a cascade of constraints: a cap of 220 hours per task, a limit of 8% to 25% of the annual working-time budget (1,760 hours) depending on an employee's AI proficiency tier, and a 40% cut to any submission lacking a detailed process description. After this filtering, exactly one-third of the original estimate remained — 7,522 hours.

The second bucket is 18 million ₽ in one-time savings on external development. Employees themselves, using vibe-coding, built 148 working tools — everything from marketplace analytics dashboards to Telegram bots and conference landing pages. We valued them using a conservative internal price book: 59 skills and prompt systems at 50,000 rubles each, 14 bots with integrations at 200,000 each, and 8 autonomous agents at 400,000 each.

What are the 5 pillars for overcoming team resistance to AI adoption?

Giving employees free access to the best models, with no VPN or foreign cards required, doesn't automatically change workflows. It triggers the company's immune system instead: people worry about their roles, don't want to feel like beginners again, or abandon the tool after the first hallucination.

Over three years, we built five pillars that move a company from talking about AI to actually building with it: 1. Start with real pain points raised by the top-management council and CEO, so leaders themselves see the time savings and allocate resources to their teams. 2.

A single, secure access point to the models (AlpinaGPT for text analytics, Claude Code for agentic file work). 3. Train internal ambassadors in every department — we selected 21 people colleagues can approach and say, "show me on my screen."

4. Shift from chat conversations to vibe-coding applied tools, built by the marketers, editors, and salespeople themselves. 5.

A transparent expense registry where every purchased license is tied to a specific process and a named owner of the outcome.

How can you build a comparable tracking and training system in your

own business?

With an annual budget of about 5.5 million ₽ for the entire AI stack, pure time savings alone yield a 2.6-to-1 return, and including the assets built in-house, that climbs to roughly 6-to-1. The key is not to hand the whole transformation over to the IT department or HR — economics, security, technology, and training all need their own accountable owners.
